Client Background

The Client is a US based car wash company that also operates its own fuel station, serving a steady flow of local customers through both walk in vehicle services and fuel operations. As customer demand increased, the business wanted to transform from a traditional location based service into a digital first car care platform offering scheduled washes, recurring subscriptions, doorstep pickup, and mobile based customer experiences.

Our engagement began with building a production ready MVP during the Client's Pre Seed funding stage before expanding the platform into Version 1 during Seed A and Version 2 during Seed B. Throughout the partnership, we delivered product strategy, user experience design, web development, cross platform mobile applications, operational dashboards, and scalable backend infrastructure.

The platform supports multiple user types:

Customers schedule car washes, subscribe to recurring plans, manage bookings, track agents, and make secure online payments through web and mobile applications.

Field agents receive pickup assignments, navigate to customer locations, update job progress, capture vehicle inspection photos, and complete deliveries using a dedicated mobile application.

Operations teams manage bookings, customer relationships, subscriptions, pricing, offers, dispatch operations, and reporting through a centralized administration portal.

Business owners monitor revenue, subscription growth, agent utilization, customer retention, promotional campaigns, and operational performance using integrated analytics dashboards.

Challenges

Digitizing an established offline car wash business required building a platform capable of managing customers, subscriptions, logistics, field operations, and recurring payments through one unified ecosystem.

Several product challenges needed to be addressed.

Scheduling management required supporting both doorstep vehicle pickup and self drop bookings while handling time slot availability, travel time, operational capacity, and agent scheduling without creating a complicated booking experience.

Subscription automation required generating recurring wash schedules tied to automated Stripe billing while supporting plan upgrades, downgrades, paused subscriptions, failed payments, and skipped appointments.

Real time field operations required live agent tracking with accurate customer visibility while minimizing GPS usage to preserve battery life throughout full working shifts.

Cross platform delivery required launching customer and agent applications for Android and iOS alongside the web application using a single development approach that minimized engineering cost and accelerated product delivery.

Business operations required providing non technical staff with simple tools to manage bookings, customers, dispatching, pricing, subscriptions, promotions, and analytics without ongoing engineering support.

The objective was to build a production ready digital car care platform capable of supporting recurring revenue, operational automation, and long term business growth.

Technical Architecture

The platform was developed using a scalable service oriented architecture consisting of a React web application, Flutter powered mobile applications, Node.js backend services, PostgreSQL database, Stripe payment infrastructure, Google Maps integration, Socket.io for live communication, and AWS cloud hosting. The solution evolved across three funding stages while maintaining a unified backend capable of supporting booking management, subscriptions, dispatching, analytics, and customer engagement.

Deployment Topology

Customers schedule bookings through the web or mobile applications by selecting wash packages, preferred time slots, pickup options, and additional services before completing secure online payments. The dispatch engine assigns field agents who manage vehicle pickup, washing, and delivery through a dedicated mobile application while customers monitor live progress. Administrators oversee operations, subscriptions, campaigns, customer relationships, and business performance through a centralized management dashboard.

  1. Online Car Wash Booking — Customers schedule vehicle washes by selecting preferred dates, time slots, pickup or self drop options, vehicle details, and optional add on services through a streamlined booking workflow.

  2. Subscription Management — Weekly, bi weekly, and monthly subscription plans generate recurring bookings automatically while integrating with Stripe for secure recurring billing and subscription lifecycle management.

  3. Customer Mobile Application — Flutter powered Android and iOS applications allow customers to manage bookings, subscriptions, saved vehicles, payment history, notifications, and wash history from one unified interface.

  4. Field Agent Application — Dedicated mobile applications enable field teams to receive assignments, navigate using Google Maps, update service progress, capture inspection photos, and complete deliveries efficiently.

  5. Live Agent Tracking — Customers monitor the assigned agent's live location and estimated arrival time through real time tracking powered by Socket.io with optimized GPS synchronization.

  6. Smart Dispatch Engine — Automated dispatch algorithms assign field agents based on proximity, workload, and optimized routing to improve operational efficiency and reduce manual scheduling.

  7. Coupon & Campaign Management — Flexible promotional tools support discount codes, targeted customer campaigns, first time offers, subscription incentives, and push notification marketing directly from the administration portal.

  8. Operations Dashboard & CRM — Administrators manage bookings, subscriptions, customer profiles, pricing, agents, dispatch operations, promotions, and revenue reporting through a centralized business management platform.

  9. Business Analytics — Interactive dashboards provide insights into booking volume, subscription revenue, customer retention, average order value, agent utilization, and campaign performance to support operational decision making.

Data Model & Access Control

The platform follows a multi role service architecture where customers, agents, administrators, bookings, subscriptions, payments, vehicles, promotions, analytics, and operational workflows remain centrally managed within one integrated ecosystem.

Role based permissions provide dedicated access for administrators, operations teams, field agents, and customers. Administrative users manage pricing, subscriptions, dispatch, campaigns, analytics, and customer support while field agents access assigned jobs and customers securely manage bookings, subscriptions, and account information.

The Outcome

The completed platform enables customers to schedule washes, subscribe to recurring services, track vehicle pickups, and manage their entire car care experience through web and mobile applications. Automated scheduling, subscription billing, intelligent dispatch, and real time tracking replace manual operational processes with a seamless digital workflow.
